Why two interviewers score the same answer differently
Without a written guide, each interviewer has their own idea of a good answer. One gives a 4 for a story another would give a 2. A one-line description for each score gives the whole panel the same bar. It also makes your hiring decision easier to explain later.
From a list of skills to a scorecard your panel can use
Here is a scorecard for a Store Manager role, from the skills picked to the scores three interviewers gave.
Pick skills
Choose the skills that matter for the role
Pick three to five skills. More than that and interviewers stop reading the guide. Add the job title so the copied scorecard is labeled.

Each score has a plain description

Panel scores
Every interviewer scores on the same guide
Each interviewer fills in a score for each skill after the interview. When scores for one skill are far apart, talk it through before you decide. The gap usually means someone heard a different answer.
